Oooo I like that. As you say, Last Jedi never had the courage to do anything really different with the saga, and was quite happy to stay in the holding pattern of previous films.

But I really like your idea there. What if Leia’s near death makes Kylo finally question the path he’s chosen. Maybe Kylo and Rey reluctantly work together to try to save Leia’s life, and he tells her the only way is to revive her using dark-side powers, as Palpatine told Anakin about saving Padme’s life.

The film could’ve been the two of them arguing and agonising about whether or not to do it, before finally Rey convinces Kylo to let her be at peace.

So many possibilities, so many roads not taken. So frustrating.
